## What it is

Pancake lets an AI agent such as Claude, ChatGPT or Codex run a company's go-to-market. One [MCP](/stories/how-ai-agents-talk-to-tools-sse-streamable-http-grpc-webtransport) connection (a standard for plugging tools into AI agents) gives the agent a "GTM Brain" built from the customer's website, 30+ data providers and sending from the customer's own account. The customer describes who to reach in one sentence, and Pancake builds a Play: a saved search that keeps finding matching people from funding rounds, open roles, tech stacks and posts. Each lead arrives with a one-line reason it fits, and messages go out only after the customer approves the lead.

The founders call it "the Vercel for GTM." There is also a regular web app. All revenue figures below are company-reported.

## How fast it grew

:::timeline
- 2024 | Basalt is founded as a prompt and AI evaluation platform, per Hexa and Tracxn.
- 2026-05-28 | The first Pancake, an AI co-founder that runs inside Slack, ranks #1 of the day and #4 of the week on Product Hunt.
- 2026-07-06 | A Pancake blog post for that version said the company was at $30K MRR, with $500 to $700 a month in model costs and an $80 customer acquisition cost (company-reported). The post has since been rewritten without those figures.
- 2026-10-14 | The relaunch as a GTM platform ranks #1 of the day again with 581 points. Marquis posts that Pancake went from 0 to 200 paying customers in beta before the announcement.
:::

That is about 5 to 6 weeks from the first launch to the reported $30K MRR, and 4.5 months between the two #1 launches. A maker comment on the relaunch says the team "rebuilt almost everything" after May.

:::callout tone="warning" title="No verified revenue"
The $30K MRR claim is for the earlier Slack product and comes from a post that no longer carries it. The relaunched product has no public revenue figure. At the $99 list price, 200 customers would be about $19,800 a month, but the post gives no plan mix.

## How it makes money

Self-serve plans sell credits. Searching for leads spends them, and building Plays, writing messages and handling replies costs none.

| Credits a month | Price | Price per 1,000 credits |
|---|---|---|
| 60,000 | $99 | $1.65 |
| 120,000 | $189 | $1.58 |
| 240,000 | $359 | $1.50 |
| 480,000 | $679 | $1.41 |
| 960,000 | $1,299 | $1.35 |

Pancake says a lead takes about 100 to 500 credits of research, which is $0.17 to $0.83 at the base price (derived), and a found work email adds 50 credits. Unused credits roll over up to one month's worth, searches pause when credits run out, and no overage is billed. One sending account is included and each extra costs $39 a month. White Glove is $3,000 a month with a dedicated GTM engineer and a 3-month commitment, so it is partly a services line. The earlier Slack version was priced at $49 a month, per Dealroom.

## Margin per subscription

No margin is published. The table is an estimate for one $99 subscription over a month, dated 19 Oct 2026. It assumes data and lead-check costs of $0.30 to $1.00 per 1,000 credits, which works out to $0.03 to $0.50 per qualified lead and sits inside published enrichment prices of roughly $0.01 to $0.37 per verified contact. Pancake's actual costs are private.

| Per subscription, per month | Half the credits used | All 60,000 credits used |
|---|---|---|
| Revenue (list price) | $99 | $99 |
| Data providers and lead checks | $9 to $30 | $18 to $60 |
| Model calls for messages and replies (no credits charged) | $3 to $10 | $3 to $10 |
| Hosting and support share | $5 to $10 | $5 to $10 |
| Card fees (assumes 2.9% plus $0.30) | $3 | $3 |
| **Gross profit** | **$46 to $79** | **$16 to $70** |
| **Gross margin** | **46% to 80%** | **16% to 71%** |

**Heavy use costs margin, and bigger tiers cost more.** Data cost takes 18% to 61% of revenue at the base price per credit and 22% to 74% at the top tier, before other costs. **Payback is short if the old figure holds.** The $80 acquisition cost was reported for the earlier product, and against $16 to $79 of monthly gross profit it pays back in 1 to 5 months. Churn is undisclosed, and the trial needs a card.

## How the founders found customers

- **Launches as events.** Two #1 Product Hunt days, and a launch video shot while jumping out of a plane. Hunter Chris Messina wrote that the team cold-messaged him until he replied.
- **Using its own product.** De Fitte wrote that the team uses Pancake on Pancake. Kinro's CEO says he runs all of his GTM in Codex through it, and AgentMail's co-founder says one Play replaced its inbound tools.
- **Agent-native distribution.** Marquis wrote that users split about 50/50 between the app and Claude or Codex, and that the Claude and Codex users have 5x more usage.
- **Pages at volume.** The site has 40 industry pages, six comparison pages, ten "alternatives" guides and an affiliate program.
- **Investor network.** The Hexa CEO wrote that Hexa is addicted to Pancake, and an Entourage partner shared the launch.

## Did the founders have an audience first?

No pre-launch follower count is public. Marquis's LinkedIn profile shows 15K followers in an undated snapshot, and Pancake's Product Hunt page shows 2K. The relaunch drew posts from investors and a well-known hunter, which points to a network built at Basalt, a funded company in the Hexa 2024 cohort with 14 employees by Mar 2026 per Tracxn (our inference).

## Competitors

Pancake's own comparison pages cover Origami, Unify, Octave, Alta, Lemlist and Gojiberry. The five below have published price or funding figures.

| Rival | Overlap | Entry price | Funding | Figure type |
|---|---|---|---|---|
| Clay | Signals, enrichment, email sequencer | Launch $185/mo, Growth $495/mo (Mar 2026) | $115M Series D at $7.1B (Sep 2026) | Reported |
| Unify | Signal-triggered Plays, AI agents, sequencing | Sources conflict: $20 per seat to $1,740/mo | About $59M raised | Sacra; third-party listings |
| Gojiberry | LinkedIn signals, outreach agents | $99/mo | $500K seed | Vendor price; [our teardown](/stories/gojiberryai-424k-mrr-13-months-teardown-competitors-stack) |
| Lemlist | Email and multichannel sequencing | Email $69/mo per workspace; Multichannel $109 per user (Sep 2026) | Not compared | Third-party listing |
| Apollo | Contact data, sequences, buying intent | From $49/mo billed annually | Not compared | Third-party listing |

Pancake matches Gojiberry's $99 entry price but meters credits where Gojiberry caps prospects contacted.

## Assumed stack

Confirmed from public pages: an MCP server that connects Claude, Claude Code, ChatGPT and Codex with a browser sign-in, a web app at app.pancake.ai, a Slack interface in the earlier version, and data from providers shown on the site (Dealroom, TheirStack, Coresignal, Apify, Firecrawl, Wappalyzer). Product Hunt lists Claude and Exa as built-with tools. The site says 30+ data providers and Product Hunt says 40+. Framework and hosting are unpublished.

## What an indie developer should know before building one

- **Ship the agent interface first.** Half of users run it from Claude or Codex, and those users are the heavier ones.
- **Data provider contracts decide the margin.** A flat $99 plan that includes 30+ providers puts the data bill on the builder.
- **Credit design protects the downside.** Capped rollover and paused searches instead of overage billing keep a heavy month from becoming a loss.
- **Sending from the customer's account shifts risk to the customer.** The [Gojiberry teardown](/stories/gojiberryai-424k-mrr-13-months-teardown-competitors-stack) covers LinkedIn and Gmail rules that apply here too.
- **The market has large players.** Clay was valued at $7.1B in September 2026 and can add an agent interface.
- **The founders pivoted from a funded product.** Dealroom says internal use of AI agents drew more demand than the original Basalt product.

## Product ideas

- A paid library of tested Plays for one vertical, such as recruiting agencies or solar companies, sold to people running their own Claude or Codex setup.
- A cost monitor for agent-driven lead search that shows cost per qualified lead across data providers.

:::verdict
- Best for: B2B founders who already sell and want one agent-run lead search with a reason on every lead.
- Skip if: the plan is heavy daily lead volume on the $99 tier, or if revenue proof matters before buying, since none is public for the relaunched product.
